
This project focused on redesigning the core management infrastructure—including organizational structure, performance evaluation and compensation systems, and digital transformation (DX) strategies—to strengthen results in the retail and distribution sector and foster long-term growth. Through initial diagnostics, Looxent identified critical issues and formulated targeted improvement measures to enhance the client’s sustainability.
Enhancing Organizational Expertise and Balance
Early diagnostics revealed that the organization’s emphasis on sales limited the effectiveness of key management functions such as planning, analytics, and strategic decision-making. To address this, we proposed an organizational redesign aimed at reinforcing functional specialization and achieving a balanced relationship between sales and management units.
We streamlined the sales division to focus on traffic generation and sales execution, while separating merchandise planning and store development into dedicated management entities to improve specialization. Additionally, we established a dedicated planning and strategy team responsible for performance analysis, market competitiveness, and M&A initiatives, enabling more strategic, data-driven decision-making.
Revamping Performance Evaluation and Compensation Systems
The existing evaluation system lacked objectivity and consistency, undermining motivation and accountability. In response, Looxent introduced a KPI-based performance management framework that clearly measures organizational and individual outcomes and links them directly to compensation.
By cascading KPIs from the organizational level down to teams and individuals, we ensured consistent evaluation criteria. We also introduced a new pay band and incentive structure to align rewards more closely with performance and drive higher levels of engagement and productivity.
Establishing a Digital Transformation Strategy
DX plays a vital role in streamlining operations and enabling data-driven decision-making. Looxent recommended modernizing digital infrastructure, including ERP and HR systems, to enhance connectivity, analytics, and decision support.
By strengthening data integration and analytical capabilities, we ensured that comprehensive information is readily accessible across the organization. Modernizing HR and payroll systems further automated workflows and improved overall process efficiency.
Developing a Long-Term Growth Roadmap
We proposed the formation of a dedicated PMO (Project Management Office) to guide the initial phases of the reorganization and outlined a long-term roadmap for building a specialized organizational structure. This phased approach ensures that transformative changes are implemented systematically and sustainably.
